For teams where competence is high, but execution is breaking down.

When alignment fractures, everything slows.

You’ve built something worth leading. But decisions that should take hours are taking weeks. People are leaving and their exit interviews don’t tell you why. Your strongest contributors are doing the work, but somewhere along the way they stopped bringing their full weight to it.

The issue isn’t effort or intelligence or even strategy. It’s structural. The operating systems that shape how your team makes decisions, handles tension, and moves under pressure have developed gaps, and no communication workshop is going to touch them.

This is the right engagement if your team is experiencing: decisions stalling because ownership is unclear, alignment that looks intact in the room but doesn’t hold when people go back to work, high performers leaving without being able to explain why, or a transition (new leader, AI implementation, merger, rapid growth) that has knocked the team off its footing in ways nobody has been able to name yet.

What makes this different from standard leadership training

How the Intensive is structured

The work moves in three phases, each building on the last.

Design & Preparation

Before the intensive begins, we review diagnostic findings, conduct leadership prep conversations, and design the session around what your team actually needs.

This isn’t a standard agenda delivered the same way every time. The facilitation is tailored to:

  • Diagnostic findings (what patterns emerged)
  • Current organizational pressures (AI adoption, growth, restructuring, transition)
  • Leadership dynamics (what’s working, what’s not)
  • Strategic priorities (what needs to move faster)

The customization happens here, so the intensive addresses your team’s actual operational reality.

Leadership Alignment Intensive (1-2 Days)

The intensive is where we rebuild how your team coordinates, decides, and executes.

The work addresses what the diagnostic revealed, which typically includes:

Decision-making clarity: Who owns what, how decisions move
Cross-functional alignment: How work flows across teams
Operating agreements: Documented structures that reduce friction
Accountability: Clear ownership under pressure
Communication patterns: What’s working, what creates drag
Conflict navigation: How the team handles tension

The facilitation is structured but responsive—we follow what’s happening in the room, not a rigid script.

The intensive works with a smaller group deliberately. The depth of work—structured dialogue, relational alignment, operating pattern recalibration—requires psychological proximity that larger groups can’t sustain. Eight to twelve people creates the conditions for deeper alignment and more honest work.

Integration & Reinforcement

After the intensive, we ensure the new patterns hold when people return to real work and real pressure.

Integration support may include:

  • Follow-up facilitation sessions testing new agreements against actual decisions
  • Leadership integration check-ins (team-level and individual)
  • Implementation reflection and operational recalibration
  • Ongoing advisory support as needed

The integration phase ensures the shifts from the intensive become the new normal rather than fading when the pressure of daily work returns.

Depending on where you are in the decision process:

What your team walks away with

  • Co-created operating agreements: Documented structures defining how your team makes decisions, handles cross-functional work, and protects execution speed.
  • Clearer decision-making: Defined ownership, fewer permission loops, faster movement from discussion to action.
  • Greater leadership consistency
Alignment around priorities, expectations, and how the team operates when stakes are high.
  • Practical frameworks tested under pressure
Tools applied to real decisions during the intensive, not just discussed theoretically.
  • Measurable impact
Reduction in the energy spent managing around each other, seeking unnecessary approval, or waiting for clarity that never comes.

What People are Saying

Here is what happens when leadership teams stop performing and start doing the honest work of rebuilding their foundation.

  • We left the experience not only with sharper insights and actionable commitments, but also with a renewed sense of courage, collaboration, and shared vision. It’s a rare thing to walk away from a workshop with both practical tools and genuine inspiration. Heather made that possible.

FAQ

A customized leadership facilitation engagement designed to strengthen decision-making, execution, and cross-functional work during periods of organizational complexity, transformation, or growth. It’s diagnostic-informed, meaning the work is built around what the Organizational Readiness Diagnostic revealed about your team’s actual dynamics.

The work requires depth that larger groups can’t sustain. Structured dialogue, relational alignment, and operating pattern recalibration need genuine psychological proximity. Eight to twelve creates the conditions for deeper alignment and more honest work.

Not necessarily. The Diagnostic is the recommended entry point if you want outside perspective on what’s actually slowing your team down before committing to deeper work. If you already know something structural needs to change and you’re ready to address it, we can move directly to the Intensive, which includes an embedded diagnostic phase as part of the engagement design.

Decision-making slowdowns are usually symptoms of unclear ownership, unspoken tension, or execution gaps rather than problems in themselves. The Intensive clarifies who owns what, how decisions actually move through the team, and what structures need to be in place. The facilitation helps teams identify the habits and operating dynamics that create hesitation, escalation, or unnecessary approval loops.

The Intensive creates structural shifts, but ongoing reinforcement ensures they hold. The integration phase gives your team the tools and practices to maintain the new operating patterns independently over time.

Yes. This work doesn’t replace your existing structures. It provides the relational foundation that makes them function as intended, rather than people working around them.

The Diagnostic identifies where execution is breaking down and whether your team is ready for what’s next. The Intensive rebuilds the structure underneath it, from problem identification through to new operating agreements and integration support.

Leadership teams or cross-functional groups of 8-12 people, in organizations of 50 to 300, often international or distributed, often navigating transition (new leader, AI adoption, merger, rapid growth, restructuring) that has created execution strain or decision-making friction.

The Intensive can be delivered virtually or in person depending on the organization’s structure and needs.

In-person engagements are typically held either onsite with the client or at an offsite location nearby to create space for focused leadership work without day-to-day operational interruption.

Virtual intensives work well for distributed teams already operating remotely across multiple locations or time zones.

It means we don’t deliver the same workshop to every team. The facilitation design is built around what emerged from your Diagnostic: the specific execution gaps, decision-making bottlenecks, and leadership dynamics affecting your team’s ability to operate under pressure. The framework is consistent, but the sequence, emphasis, and focus areas shift based on your team’s actual operational reality.

Is Your Team Ready to Work Differently?

This Intensive is for leadership teams who recognize that their current operating patterns are costing them more than they can see, and who are ready to rebuild on a foundation that actually holds.
If you’re not sure whether the Intensive is the right next step, the Organizational Readiness Diagnostic is the place to start.
